Traxs One Pricing Architecture

Status: Core structure finalized. Fair-pricing commitment drafted and approved. Intelligence Pack and Stripe implementation deliberately deferred. Products covered: RoundTrip, Waypoint, Relay, Traxs One (bundle)

This document consolidates the pricing philosophy and mechanics for the Traxs Group product portfolio. It's the single reference for how tiers, overage, bundling, and modules fit together — not a marketing page.


1. Pricing Philosophy

  • Price on value delivered, not on competitor benchmarks. Each product's metric (techs, users, contacts) should track how much value a customer is getting, not just match what similar tools charge.
  • Never punish core usage. No metering on the primary action a product exists to perform. Metrics are capacity-based (seats, headcount, contact volume), not usage-penalizing.
  • No hard cliffs. Every per-unit metric gets a smoothing mechanism between tiers ("add a tech," "add a user," etc.) so growth is never a reason to hesitate.
  • Core pricing stays stable. Base tier prices are not raised just because the product gains new capability over time. New capability is either folded into core for free, or sold as an optional module — never forced onto an existing customer's bill.
  • The three-product ecosystem is the moat. No single-product competitor can match the compounding value of using RoundTrip, Waypoint, and Relay together. The bundle discount structure (Section 4) is deliberately designed to reward full-suite adoption more than partial adoption, because that's the stickiest, most defensible customer relationship in the business.
  • Fair to the SMB customer, always. The differentiator against SaaS players known for price creep. See Section 7 for the public-facing commitment built on this principle.

2. Product Tiers (Core)

RoundTrip — Service Delivery Operating System

Metric: technicians. Three tiers only — no Enterprise tier. Confirmed dropped: Traxs Group is focused on SMB/MMB and does not yet have the feature depth or support infrastructure for enterprise accounts.

Only field technicians are metered — dispatchers/office/admin seats are unlimited and free (confirmed intentional), so the whole office can adopt the tool without seat friction.

Metric: users = total employee headcount (decided: HR Lite's self-service design means every employee needs a login, so "named login" and "headcount" converge).

Cost basis for Waypoint/Relay pricing (finalized): rather than building separate cost models, Waypoint and Relay's infrastructure cost is extrapolated as a conservative ceiling from RoundTrip's known cost profile (<$3–5/tenant/month at scale). This is the safe direction to round — RoundTrip carries GPU-backed AI inference, live dispatch/map sync, offline PWA sync, and job-photo blob storage, all heavier than Waypoint/Relay's v1 CRUD-and-reporting workloads on the same shared API/SQL/Redis stack with no GPU compute at launch. Real cost for Waypoint/Relay is likely lower, meaning their $79/129/199 pricing clears 75%+ gross margin even more comfortably than RoundTrip does.

Annual prepay: 20% discount on monthly rate, all products (previously established).


3. Overage Smoothing ("Add a Tech / User / Contact")

Purpose: kill the tier-boundary cliff without making the bridge a permanent substitute for upgrading. Overage rate is priced a little richer than the blended per-unit rate, so the flat tier is obviously the better deal once a customer is clearly past the midpoint.

Note: RoundTrip and Relay overage rates remain illustrative pending real-world billing data; Waypoint's table above is finalized alongside them using the same design logic.


4. Bundle Discount Model — Finalized: Tiered

Rewards full-suite adoption more than partial adoption, consistent with the "three-product ecosystem is the moat" principle. Symmetric — order of adoption doesn't matter (RoundTrip-first, Waypoint-first, or Relay-first all land on the same discount once the product count matches), so standalone Waypoint/Relay prospects are never penalized relative to RoundTrip customers cross-selling in.

Worked examples:

  • RoundTrip Standard ($149) + Waypoint Starter ($79) = $228 subtotal → × 0.90 = $205.20/mo
  • Full suite, all Standard tiers ($149 + $129 + $129 = $407) → × 0.80 = $325.60/mo

Both examples clear well above 75% gross margin given infra cost assumptions in Section 2.

Why tiered over flat 15%: margins are high enough (75%+) that either structure is financially safe — this was a strategic choice, not a solvency question. Tiered pricing creates a stronger nudge toward full-suite adoption ("add a second product, save 10%; go all-in on Traxs One, save 20%") and better rewards the stickiest, most defensible customer relationship.

Standalone customers pay full list price, always. The discount is a reward for combining products, not a baseline.


5. Core vs. Module Split (Future Enhancements) — Deferred

Traxs One Intelligence Pack: deliberately deferred. Core product development (RoundTrip, Waypoint, Relay v1) takes priority over designing pricing for modules that don't exist yet.

Principle to preserve for when this is built: apply the same discount philosophy used for the core bundle (Section 4) — the Pack should be priced as a discount off the sum of standalone module prices, not as an independently-invented pricing logic. Consistency across layers (core bundle and module bundle both reward "go all-in" the same way) is part of what makes Traxs One feel like one coherent operating system rather than three products bundled together.

Sort test for future roadmap items: does this feature deepen the existing promise of the product (→ free core upgrade), or let the customer do something categorically new they weren't buying in the first place (→ paid module)? This test now applies to RoundTrip's own enhancement backlog as well as Waypoint/Relay's future roadmaps — being actively piloted against RoundTrip's Linear enhancement backlog (TRA-136 and children).

Module pricing structure, once built: binary split only — full Traxs One suite unlocks the branded Intelligence Pack; anything less than the full suite gets standalone per-product modules. No partial-combination packs, to avoid a 2^n pricing matrix.


6. Founders Program — Finalized

First 5 tenants. Mechanic: price lock on the rate card, not the tier.

  • A founding tenant pays today's list price for whatever tier they're on, forever — including if they grow into a higher tier later. E.g., a founder who upgrades from Starter to Standard next year pays today's $149, not whatever Standard costs by then.
  • Applies suite-wide, not just to RoundTrip. Since Waypoint and Relay aren't live yet, the discount can only technically apply to RoundTrip today — but founding tenants get a standing commitment that whenever they add Waypoint or Relay, they get that product's launch-day rate locked in too, plus the bundle discount (Section 4) on top once they're on 2+ products.
  • This costs Traxs Group very little now (Waypoint/Relay prices haven't shipped yet) but makes "founding tenant" a meaningfully bigger promise: founder pricing across the whole eventual operating system, not just a discount on the one product available today.
  • Extended trial period also included (mechanic/length not yet specified).

7. Fair-Pricing Commitment — Complete

Status: Drafted and approved (2026-07-27). Two artifacts produced:

  • Full commitment — standalone page, the complete pledge in Pete's voice, covering all four principles: no growth penalty, no core-feature metering, no quiet price creep, and transparency when anything does change.
  • Pricing-page callout — condensed version for placement directly on the pricing page, linking through to the full commitment page.

Placement decision: dedicated standalone page for the full version (linkable from TinySeed application, investor conversations, footer), with the short callout living next to the pricing tables themselves. Real route/URL to be swapped in once the dedicated page exists on the marketing site.
