1. Executive Summary
Waypoint is the Business Operating System for small and growing trades businesses. It consolidates financial performance, team management, HR, and document management into a unified executive view — giving business owners the clarity they need to run and grow their company without switching between spreadsheets, folders, and disconnected tools.
Waypoint is the second product in the Traxs One Suite, positioned between RoundTrip (Service Delivery OS) and Relay (Revenue OS). It is targeted primarily at existing RoundTrip customers as a cross-sell, and secondarily at any SMB owner who needs better business visibility.
The core promise of Waypoint is simple:

2. Problem Statement
2.1 The Business Owner's Reality
Small business owners — particularly in the trades — are operationally excellent and financially blind. They know how to run a service call. They do not know how their business is performing at any given moment without spending hours assembling data from multiple sources.
The typical small trades business owner manages business performance through:
- QuickBooks opened once a month (or by their accountant)
- Spreadsheets for tracking expenses, employee hours, and PTO
- Paper files or a shared Dropbox for documents and SOPs
- Memory for who is on leave and what certifications have expired
- Phone calls to find out what jobs were completed and what was billed
The result: the owner is always operating on stale data, making decisions based on gut feel rather than current information, and spending significant unproductive time assembling a picture of the business that should be instantly visible.
2.2 The Gap in the Market
The tools that solve this problem for enterprises — NetSuite, Dynamics 365, SAP — cost $300-1,000+/month and require months of implementation. They are built for finance teams, not for a trades business owner who runs a 5-person operation.
The tools marketed to SMBs — QuickBooks, FreshBooks, Gusto, BambooHR — each solve one problem in isolation. A business owner using all of them still has five different logins, five different data silos, and no unified view of their business.
Waypoint fills this gap: a single platform that gives a small business owner the executive visibility they need, at a price that makes sense for their business, with zero implementation complexity.
2.3 The RoundTrip Opportunity
RoundTrip customers have a specific and immediate pain: they have job data, invoice data, and technician data in RoundTrip but no way to see what it all means for the health of their business. Waypoint's Executive Dashboard answers that question on day one by pulling RoundTrip data automatically — no setup, no data migration, immediate value.

5.1 Product Overview
Waypoint is a web-based SaaS application accessible at traxswaypoint.app. It provides five core modules in v1:

- Logs in with their existing RoundTrip credentials (same Entra account — no new password)
- Lands on the Executive Dashboard
- Within seconds, sees their RoundTrip revenue for the month, open tickets, and team count — automatically pulled from RoundTrip via the Command Center API
- Adds their monthly expenses manually (rent, utilities, insurance, payroll)
- Sees their first P&L snapshot
- Uploads their employee handbook to Document Management
- Adds employee records for their team
Time to first value: under 30 minutes. Zero data migration required.
5.3 The Standalone Experience
A business owner without RoundTrip signs up for Waypoint:
- Creates a new account at traxswaypoint.app
- Lands on the Executive Dashboard with manual revenue entry
- Manually enters revenue and expenses to build a financial picture
- Adds team members and employee records
- Uploads company documents
Full value without RoundTrip — but RoundTrip integration supercharges it.

9. Constraints and Assumptions
Constraints
- Solo developer — scope must be achievable by one person
- Must reuse existing infrastructure patterns (Clean Architecture, Azure, Cloudflare Pages, ADO pipelines)
- Must use existing Entra tenant — no new identity infrastructure
- RoundTrip integration must not create tight coupling — Waypoint works standalone if RoundTrip is unavailable
Assumptions
- RoundTrip will expose the required data via the Command Center API integration layer
- Azure Blob Storage will be provisioned in the same region as RoundTrip for document storage
- Existing Stripe billing infrastructure can be extended to support Waypoint subscriptions
- The
traxswaypoint.appdomain is registered and available for Cloudflare Pages deployment

11. Success Criteria
Waypoint v1 is considered successful when:
- A RoundTrip TenantAdmin can sign up, see their RoundTrip revenue on the dashboard, and enter their first expense in under 30 minutes
- At least 10 paying Waypoint customers within 90 days of GA
- At least 25% of Waypoint customers also subscribe to RoundTrip (cross-sell validation)
- NPS score > 40 from first cohort of customers
- Monthly churn < 5% in the first 6 months
